Why construction and real estate employees leave and how to understand why
Site engineers, supervisors, crews and sales teams leave for different reasons. How to ask what shaped their decision and act on it between projects.
8 min readRead articlePlumbing firms depend on trade skill and on teams that work on other people's sites. Here is how to record skill, pay fairly and keep helpers learning.

Not sure what you need? Tell us about your business in six short steps and we will come to the first meeting prepared.
Share your requirementsA plumbing and sanitary contractor lays and fixes pipes, drains, water systems and fittings for new buildings, renovations, apartment complexes and commercial sites. Some work is on projects with builders, where teams of plumbers and helpers follow the construction programme. Other work is service and repair, where a technician goes to a customer and fixes a problem. Skills vary: some plumbers are excellent at concealed work, others at fittings or drainage. Helpers learn by carrying and watching. Wages are often daily or per task, and many workers are casual or move between contractors. See also HR for construction. What makes HR different here is the mix of trade skill, piece-rate pay and informal learning. The questions that decide whether the firm runs well are practical ones: who can do which job, how work is measured and paid, and whether a helper can see a way to become a plumber. Written answers to those prevent most disputes and most departures.
These are the places the people side of this kind of business tends to give way. The rest of this page works through them.
HR here has to work for each of these groups, not only the office. The set-up below is written with all of them in mind.
Who can do concealed work, pressure testing or complex drainage is known by reputation, not by record.
Without a defined ladder, helpers wait years for recognition and leave for another contractor.
Daily, per-task and per-fixture pay sit together, and disputes about measurement are common.
A leaking joint found after handover costs the firm a return visit, and the cause is rarely traced to a person or a method.
Trenches, confined spaces and wet work carry risks, and protective equipment is not always supplied.
A good plumber is offered a slightly better rate and goes, taking a site's knowledge with him.
Customers ask for a particular plumber, and when he leaves, so may they.
Start with the topics that matter most here: Learning and Development; Compensation, Payroll and Benefits; Health, Safety and Wellbeing. Then work through the rest. Each topic is written for construction and real estate, not in general.

Named backups for the roles that cannot be vacant.
Communication, recognition and the conditions people actually work in.
Two routes — one for complaints, one for conduct — kept separate.

Who leaves, when, why — and which of them mattered.

Records that survive people, and approvals that do not queue.
A short monthly pack management actually reads.

Have a senior assess each skill, record it with the date and review it. A claim at hiring is a starting point.
With a written rule for how work is measured, who signs and when it is paid, with examples. Most disputes are about measurement.
Show a ladder with real steps and dates, and keep to it. Helpers leave when they cannot see the next step.
Record each return visit with its cause and use it to teach. Rework is information about method.
Hold the customer and visit records in the firm and introduce a second person to the account.
Those for trenches, confined spaces and wet electrical work, with equipment issued and checked. Confirm obligations with a qualified professional.
Our first meeting would go through how you record what each plumber can actually do, how helpers progress, and whether day pay and per-task pay are mixed on the same site. From there, a sensible opening job is a skills record and a written measurement-and-pay rule. We then confirm scope and fees in writing, so there are no surprises later.
Either can work if the rule is written, the measurement is agreed and the payment date is reliable. Mixed methods with unwritten rules are the problem, not the method itself.
