See Headcount, Cost and Attendance by Project, Not Only for the Company

A single headcount figure for a project business says little. What management needs to know is how many people are on each project, at what cost, against what the programme requires, and how that is changing. Our HR analytics and management reporting services define each measure once, build reports by project, site and function, and set a review rhythm in which the numbers lead to decisions.

The starting point

Do Your Reports Tell You What You Need to Decide?

Reports from site-based businesses often disagree. Head office counts people on payroll, sites count people at the gate, and sales counts people on its target sheet. Without agreed definitions, meetings go to arguing the numbers.

We help you build reports that people trust and use.

You may be experiencing:

  • Head office, sites and sales giving different headcounts for the same day.
  • People cost known for the company but not by project.
  • Contractor headcount on site known only to the site clerk.
  • Attendance reports prepared at month-end and not usable for decisions during the month.
  • Attrition reported as a single figure, with no view by project or role.
  • Hiring reports that count joiners and not time taken to fill a vacancy.
  • Reports that take days to prepare by hand.
  • Directors reading summaries they do not trust.

What we can help with

Our HR Analytics and Management Reporting Services for Construction and Real Estate

  • Definitions for Each Measure

Write down how each measure is defined: headcount, deployed strength, attrition, vacancy, overtime and time to fill, including how to treat contractors, project-end exits and people between projects.

  • Headcount, Cost and Movement

Report headcount, people cost and movements by project, site and function, including joiners, leavers and transfers, with contractor strength shown separately.

  • Attendance and Absence

Report attendance, absence and overtime by site and by week, so that unusual patterns can be seen during the month.

  • Hiring and Attrition

Report open requisitions, time from approval to joining, drop-outs before joining, exits by project, role and tenure, and the split between regretted and other exits.

  • Performance and Training

Report review completion, rating spread across projects and training and certification status, particularly for tasks where a lapse matters.

  • Safety People Measures

Report inductions completed, training due, equipment issue records and open corrective actions, as the people side of site safety. Technical safety indicators remain with your safety function.

  • Sales Team Reporting

Report sales headcount, ramp-up of new joiners, attrition and incentive payouts, in step with the sales performance reports you already use.

  • Reporting Cycle and Review

Set what is reported weekly, monthly and quarterly, to whom, and the review meeting at which decisions are noted and followed up.

The deliverables

What You Receive

  • Hiring and attrition reports with the separations you need.
  • A people-side safety report.
  • A reporting calendar and a review meeting format.
  • Reports and dashboards configured on the GullyHR platform or your own system.

Step by step

How We Work

  1. Find the Questions

We ask project heads, HR and directors what they would like to know and when, and what decisions the numbers are meant to support.

  2. Agree the Definitions

We settle how each measure is counted and where the data comes from, so one number is used by all.

  3. Build the Reports

We design the reports and, where you wish, configure them on the GullyHR platform or your own system, using the data you hold.

  4. Test Against Reality

We compare the reports with what project heads know to be true, and correct the data and the definitions where they do not match.

  5. Set the Review Rhythm

We record where you stand before the work, then set a regular review in which reports are discussed and actions recorded.

The difference

Make Decisions From Numbers People Trust

Clear measures and reports help you:

We do not promise outcomes. We record a baseline before work starts, covering the time taken to prepare monthly reports, differences between head office and site counts and the measures defined in writing, and report against it, so you can see what changed and what did not.

  • Agree what each number means across sites, sales and head office.
  • See headcount and cost by project.
  • Notice attendance and absence patterns during the month.
  • Follow hiring and attrition by project and role.
  • Spend less time preparing and more time using reports.
  • Keep a record of decisions taken from the numbers.

How it usually shows up in construction and real estate

A construction business needs to see its people alongside its programmes and its cost, and usually cannot. Headcount, labour cost and progress are held by different teams. Overtime beyond the plan is not reported weekly, so it is discovered in the bill. The same trade costs different amounts at different sites and nobody sees it. Incidents and exits are summarised at month end or later, and cost overruns are explained after the project rather than prevented during it.

Common challenges

Where it goes wrong in construction and real estate

  • People, cost and progress are separate

Headcount, labour cost and programme are held by different teams and never joined. A cost that is found at the end of a project has already been spent.

  • Overtime is invisible until the bill

Hours worked beyond the plan are not reported weekly.

  • Rates are not compared across sites

The same trade costs different amounts at different sites and nobody sees it.

  • Safety and attrition are reported late

Incidents and exits are summarised at month end or later.

A better process

What a working version looks like

  1. 01

    Join headcount, hours and progress

For each project, weekly: people on site by trade, hours worked, overtime and progress against the programme. The HR reporting and analytics work defines the view. Agree what counts as a worker on a day, so that every site counts the same.

  2. 02

    Report overtime weekly

So the project manager can act before it becomes the bill.

  3. 03

    Compare rates across sites

By trade and city, to see where cost differs without reason.

  4. 04

    Report safety and exits promptly

Incidents and leavers in a short weekly note for each project.

What to check this week

  • Ask whether weekly overtime by project can be seen today.
  • Check whether headcount and progress can be viewed together.
  • Compare the rate for the same trade across two sites.
  • Find out how soon an incident reaches the head office.
  • List the three questions the MD asks about labour cost and see which reports answer them.

What this looks like in construction and real estate

The parts of hr analytics and management reporting that are specific to this sector, rather than general.

Reporting Across Projects and Sites

Labour numbers that project management can use.

What this covers

Construction people reporting has to serve project management as much as HR, which means it is organised by site and trade rather than by department.

  • Headcount by site, trade, and own-versus-contractor split
  • Labour cost against project budget by phase
  • Attendance and productivity by site and trade
  • Attrition and demobilisation tracked by site
  • Safety incidents and near misses by site and contractor
  • Site induction and training coverage
  • Recruitment lead time by trade
  • Consolidated project and company reporting

The own-versus-contractor split has to run through every report. Without it, project labour cost and company headcount both become unreliable.

Questions on this, in construction and real estate

No. Many first reports can be prepared from spreadsheets and attendance files. We then move to automated reports once the definitions and data are stable.

Report People Data by Project and Act on It

If leadership debates the numbers more than the decisions, start with definitions and one project-wise report.

The general method — what hr analytics and management reporting covers, the questions it answers and what an engagement produces — is the same whatever the sector, and is set out on the hr reporting and analytics page. What is above is the part that differs for construction and real estate.

To run this in a system rather than on paper, see reports, analytics and automation.
