Why manufacturing employees leave and how to understand why
Operators, technicians and supervisors leave for reasons that sit in shifts, skills and supervision. How to ask, read the pattern by shift and act on it.
6 min readRead articleAn offset press prints books, magazines, catalogues and cartons in long runs from plates, ink and water. A crew of three or four serves one heavy machine, a senior minder sets the quality, and a late run means a long night.

Share your requirementsAn offset press transfers ink from a plate to a rubber blanket and then onto sheet or reel paper. Work flows from the plate room to the press, where the minder sets register, ink and water balance, then to drying, cutting, folding and binding. Make-ready, the setting-up time between jobs to bring colour and register right, burns paper and hours, and how long it takes depends on the minder. Presses are costly, so they run two or three shifts, and a late run turns into a night. The senior minder often learned from an older hand who has left. Assistants who feed, clean and wash up stay assistants for years. The wider picture sits on the manufacturing overview.
These are the places the people side of this kind of business tends to give way. The rest of this page works through them.
HR here has to work for each of these groups, not only the office. The set-up below is written with all of them in mind.
A skilled minder reaches colour in a few sheets while a weaker one burns reams, so skill shows straight in cost.
Feeders wash rollers and carry reams for years without being shown ink balance or register.
A late run is finished by a reduced crew, and a small fault at night becomes a long stoppage.
A plate with wrong imposition or damage is found after mounting, and press time is lost.
Guillotines are fast, and workers under deadline pressure bypass the two-hand controls.
The mechanic who knows the press's quirks is rarely replaced quickly, and a breakdown waits for him.

Name a second hand, give him a written skill list and have the senior minder sign off each item. Put him on real jobs with the senior beside him.
Often skill, but plate quality, paper and set-up routines play a part. Compare minders on similar jobs and agree what a good make-ready looks like.
Put a senior minder or capable second hand in charge, keep a mechanic reachable and note what the night lead may decide alone.
Overtime rules differ, so check them with a qualified professional. In practice, plan late crews by name and pay promptly to keep goodwill.
Pair him with an electrician or younger mechanic on repairs and log the press's faults and fixes in a simple book.
We would ask your senior minder who could replace him, set the make-ready waste of two minders side by side and check cover on night crews. A minder training path with a pay grade at each step is a fair opening job. Scope is written down afterwards.
