Build Skills Machine by Machine, So No Shift Depends on One Person

Most plants know their one or two experts on a critical machine, and fear the day those people are absent. We help you map skills against each station, find who is trained for what, and plan training to close the gaps that put production at risk. You decide the standard for each skill and who certifies it. We build the matrix, the calendar and the records, and keep them simple enough for a supervisor to maintain.

The starting point

Who Can Run the Machine When the Expert Is Away?

On-the-job learning works until it does not. A skill that sits in one person's hands is a risk to the line, and training done without a record is hard to credit when a customer or an auditor asks.

We help you see skills by station and train to the gaps that matter first.

You may be experiencing:

  • One or two people who alone can set up or run a critical machine.
  • Training given on the floor, undocumented, and forgotten when the trainer leaves.
  • No clear list of the skills each station demands and who has them.
  • Operators moved between lines without a check that they can do the new job.
  • Training sessions held when production allows, with no calendar and uneven attendance.
  • Customer or certification audits asking for training evidence that has to be assembled in a hurry.
  • Quality rejections that repeat because the cause is a skill gap and nobody has named it.

What we can help with

Our Learning and Development Services for Manufacturing

  • Skill Matrix by Station and Line

List the stations on each line and the skills each demands, then record each operator's level against them, so you can see at a glance who can run what and where cover is thin.

  • Skill Level Definitions

Describe in plain words what it means to be learning, working with supervision, working alone, and able to train others, so that two supervisors rate the same person the same way.

  • Training Needs From the Matrix

Turn the gaps in the matrix, together with quality and safety records, into a ranked list of training needs, starting with the critical machines and the single-person dependencies.

  • Multi-Skilling Plan

Plan who learns which additional station and in what order, so absence and rotation can be covered without moving people into jobs they have not been trained for.

  • Training Calendar Around Production

Schedule sessions around production plans and shifts, with substitution arranged so people are released to attend, and attendance recorded.

  • Internal Trainers and Instruction Material

Help senior operators and engineers become dependable trainers, with short instruction sheets and station guides they can use at the machine.

  • Assessment and Certification of Operators

Set practical assessments for each level, with the assessor named and the result recorded, so authorisation to run a machine rests on demonstrated skill.

  • Training Records and Effectiveness

Keep a record of each person's training and assessments, and look at rejections, downtime and safety observations afterwards to see whether the training made a difference.

Working together

Ways We Can Work With Your Plant

  • Skill Matrix Build

We build the matrix with your supervisors for one line, a department or the whole plant.

  • Training Plan and Calendar

We convert the matrix into a ranked plan and a calendar your supervisors can run.

  • Trainer Development

We support your senior operators in preparing instruction sheets and delivering station training.

  • Records Set-Up

We configure training and assessment records in your system or on the GullyHR platform.

The scope, who does what and the commercial terms are agreed before the engagement begins.

The deliverables

What You Receive

Depending on the agreed scope, you receive:

  • A skill matrix for the lines in scope.
  • Skill level definitions in plain language.
  • A ranked training needs list.
  • A multi-skilling plan with sequence and owners.
  • A training calendar fitted to production.
  • Station instruction sheet formats.
  • Assessment forms and an authorisation record.
  • Training records and reminders set up in your system or on the GullyHR platform.

Step by step

How We Work

  1. Choose the Lines to Begin With

We start with the lines or machines where one absence stops production or where rejections recur, and agree the scope with the plant head.

  2. Build the Matrix on the Floor

We list stations and skills with supervisors and rate each operator together, so the matrix reflects what the floor knows, not what a form says.

  3. Rank the Gaps

We combine the matrix with quality and safety records to show which gaps carry most risk, and you decide the order of training.

  4. Plan and Run the First Sessions

We build the calendar, prepare instruction sheets with your trainers and help run the first sessions and assessments.

  5. Hand Over and Baseline

We train supervisors to keep the matrix current, and record a baseline of stations with fewer than two qualified operators, to report against.

The difference

Spread the Skill Across the Shift

Skills mapped by station help you:

We do not promise outcomes. We record a baseline before work starts, covering stations with a single qualified operator, training sessions held against planned, and operators assessed for their assigned machines, and report against it, so you can see what changed and what did not.

  • See which machines depend on one person.
  • Move people between lines with evidence of their readiness.
  • Spend training time where it reduces risk.
  • Produce training and authorisation evidence when asked.
  • Reduce the load on a few experts.
  • Judge whether a training session changed anything on the line.

Find your fit

Who This Service Is For

  • Plants With Critical Single-Person Skills

Units where a setter or a tool room specialist is hard to replace.

  • Plants Facing Customer Audits

Teams asked to show how operators are trained and authorised.

  • Plants Adding Machines or Lines

Management that needs operators trained before new equipment starts.

  • Units With High Operator Turnover

Businesses where knowledge leaves with each exit.

  • Plants Wanting Flexible Manning

Production heads who want to rotate people across stations safely.

How it usually shows up in manufacturing

Training in a plant is mostly on the job. A new operator learns beside a senior one, and what is taught depends on the senior's habits and patience. Formal sessions cover safety, quality and sometimes a new product, but they are scheduled when production allows, and are dropped when orders are heavy. Records of who has attended what are kept on paper, if at all, and seldom linked to which machine a person may run. The skill matrix, where one exists, is a chart on the wall that was last updated when it was drawn. Supervisors are usually the best operators who were promoted, and they receive no preparation for handling people, giving instructions or managing a shift. Apprentices and trainees follow a separate scheme, and there is little connection between the training they receive and the needs of the lines.

Common challenges

Where it goes wrong in manufacturing

  • Skill depends on who teaches

On-the-job training varies with the senior operator, so two people trained on one machine can differ widely.

  • Training is the first thing dropped

Sessions are postponed whenever orders are heavy, and are never made up.

  • The matrix is a wall chart

It shows a past picture, and is not used to plan who learns what.

  • Supervisors are not prepared

A good operator becomes a supervisor with no training in leading a shift.

A better process

What a working version looks like

  1. 01

    Keep a live skill matrix

Operators against machines and tasks, with a level for each, updated on assessment. The learning and development process uses it as the basis for the plan.

  2. 02

    Plan training from the gaps

List the machines with too few trained people and train for those first, in the order of risk to production.

  3. 03

    Standardise the on-the-job method

A short written job instruction and a checklist for trainers on each critical machine, so the teaching is the same.

  4. 04

Protect training time on the calendar

Fix slots in the shift plan and treat a cancelled session as a missed target, with a make-up date.

  5. 05

    Prepare supervisors for the role

Short, practical sessions on instructing, handling absence, giving feedback and basic safety duties. The leadership and people management training is one option.

What to check this week

  • Open the skill matrix and check when it was last updated.
  • Ask which machine has only one person who can run it.
  • Look at the last month's training plan and count what was cancelled.
  • Watch one on-the-job training session and note what was taught.
  • Ask a new supervisor what help they had in the first month.

Confirm with a qualified professional. What applies depends on your establishment, your state and your sector, and it changes. This page describes a practice; it does not state a legal position.

Questions on this, in manufacturing

Detailed enough to show who can run each station at each level, and no more. Many plants begin with their critical lines, then extend. A matrix that supervisors cannot keep current soon becomes a wall chart.

Discuss Your Skill Matrix

Share which lines or skills concern you most.

The general method — what learning and development covers, the questions it answers and what an engagement produces — is the same whatever the sector, and is set out on the learning and development process page. What is above is the part that differs for manufacturing.

To run this in a system rather than on paper, see learning and development software.

Where to start

Most engagements begin with a review of how this runs in your business today, then a written process and the sequence to implement it.
