Learning and development process for Saree shops: weaves, zari and the patient counter
In a saree shop the best teaching happens at the counter, with real pieces in hand. A simple route from folder to senior salesman spreads weave knowledge beyond the two seniors.

A senior salesman can tell a Kanchipuram from a Banarasi by touch, explain why one costs more and judge what suits a bride. Most of this was learnt over years by watching. Juniors pick up some of it by accident and some never. When the senior leaves, the shop loses a decade of knowledge in a day.
A deliberate route captures what the senior knows. It lists the weaves and fabrics a junior must be able to describe, the care and price points, and the counter manner: how to unfold, how to read a family and how to close without pressure. A short weekly session at the counter, signed off by the senior, builds the skill step by step.
How to set it up
1. List what a salesman must know
Ask the senior to list weaves, fabrics, zari types, regions and care points. Arrange them in order from easy to difficult.
2. Make a card per weave
One small card with a photo or swatch, how to recognise it, the price band and care. Keep cards at the counter for use.
3. Teach three pieces a week at the counter
The senior explains with real sarees, and juniors repeat in their own words. Sign off what each can describe unaided.
4. Practise the customer manner
Role-play a large family, a bride, and a buyer comparing prices. Cover unfolding, listening and closing, as in customer-service skills.
5. Record progress and link it to grade
Keep a sheet per person with weaves signed off. Use it when deciding promotions and pay, not tenure alone.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Ask a junior to describe three weaves and compare with the senior view.
- Count how many people can serve a bridal customer alone.
- See whether weave cards exist and are used.
- Check who attended a counter session in the last month.

Questions owners ask
Some may. A written route, visible grade and fair pay reduce that, and the knowledge sits in cards and sign-offs, not only in one head.
Use quiet hours and keep sessions short. Link teaching to their own grade or recognition so it is part of the job.
Teach what you know and what you sell: how to recognise and describe a piece honestly. Avoid claims you cannot support.
