Compensation benchmarking for Agri-input distributors: counter, godown and territory pay against local firms
A distributor competes for the same people as other dealers, fertiliser firms and seed companies. Benchmarking shows where your pay sits for each role and where it explains who leaves.

Share your requirementsWhy compensation benchmarking matters in agri-input distributors
Pay in this trade is mixed: fixed salary for counter and clerks, daily rate for loaders, salary plus incentive and travel for territory officers. Companies that supply the products also hire sales officers and offer better pay and a brand. A distributor that does not know the going rate learns it when a good officer resigns.
Benchmarking here is practical. Collect what comparable distributors, retail chains and company field staff pay for each role in your area. Compare total earnings, not only salary: incentive, travel, phone and credit commission. Then look at who leaves and why, and decide whether the gap is in pay, in terms or in something else.
How to set it up
1. List your roles and total pay
For each role, note fixed pay, incentive, travel, phone and other benefits, and the true monthly total.
2. Collect local comparisons
Ask other distributors, dealers and company staff, and use job advertisements in your area. Note the source and date.
3. Compare like with like
Match roles by duties and territory size. A district officer with credit duty is not the same as a counter clerk.
4. Look at leavers
List who left in the last two years, where they went and what they said. The employee retention and attrition management work helps.
5. Decide where to adjust
Choose the roles where the gap causes loss and adjust pay or terms in steps, with reasons you can explain.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Pick one territory officer and add up everything you pay in a month.
- Ask a recent leaver where they went and what they were offered.
- Compare your loader rate in the loading weeks with other godowns nearby.
- See whether two people in the same role earn very different amounts with no clear reason.

Questions owners ask
Ask peers at trade meetings, read local job advertisements, talk to candidates and leavers. No source is perfect, so combine several and treat the result as a range.
Not always. Companies offer a brand and growth, while you offer closeness and responsibility. Use benchmarking to avoid a gap so large that good people leave, not to match every offer.
At least once a year and before each season for roles where you hire seasonal staff. Check also when a key person leaves, since that is a sign something is off.
