Performance management process for Product engineering companies: appraisals that weigh client praise and hard work

Client teams see different clients and different leads, so appraisals drift apart. A good cycle gives each engineer a fair read, whether their client is generous with praise or says little at all.

Why performance management process matters in product engineering companies

In many firms, the client's comment becomes the appraisal. An engineer on a friendly account gets a high rating, while one on a demanding account gets a lower one for the same work. Engineers who fix hard problems quietly, review others' code or train juniors have nothing to show for it on the form.

A fairer cycle uses four sources: the lead's view, client feedback, peer input and the engineer's own record of what they built and learned. Ratings are discussed in a calibration meeting across leads, so a rating means the same in every team. The conversation ends with goals for the next period.

How to set it up

  1. 1. Agree the dimensions

Choose four or five: delivery, technical depth, collaboration, ownership and growth. Write what each looks like at each level of the ladder.

  2. 2. Collect input from four sources

Ask the lead, one or two peers and the client contact for short, specific comments, and have the engineer list what they delivered and learned.

  3. 3. Hold a calibration meeting

Leads meet to compare ratings across teams, challenge outliers and check whether client friendliness has skewed any result.

  4. 4. Hold a face-to-face discussion

The lead shares the rating with examples, listens and agrees two or three goals. See performance management and incentive design for ways to link rewards.

  5. 5. Record and follow up

Keep one note per person. Review goals at mid-cycle, so the next appraisal contains no surprises.

Check these first

Before changing anything, find out what is true today. These take an afternoon and use your own records.

  • Compare average ratings across client teams and ask why any differ.
  • Ask five engineers whether they know what separates a good rating from a great one.
  • Check how many appraisals mention mentoring or code review.
  • Look at whether goals set last cycle were reviewed at any point.

Questions owners ask

Yes, as one input. Clients see delivery and communication but not mentoring, internal work or design care. Combine their view with peers and the lead to avoid popularity effects.
