Compensation and rewards strategy for B2B SaaS: bands for sales, success and engineering
A B2B SaaS company pays quota carriers, renewal owners and engineers side by side. Without a shared logic, each hire is a negotiation and the team compares offers in the corridor.

Early on, founders pay what it takes to close a hire. Two years later, a sales development rep, a support engineer and a backend engineer joined in different months and negotiated differently. Someone finds out, trust slips, and the founder spends nights explaining numbers that nobody wrote down.
A reward strategy sets a clear structure. Bands per role family and level, a stated mix of fixed and variable pay for each family, and an equity policy about who receives grants and how they are recorded. The aim is not to pay everyone the same but to make the differences explainable.
How to set it up
1. List role families and levels
Group roles into sales, success, engineering, product, design and operations, with three to five levels each. Keep names plain.
2. Set a pay mix per family
Decide the share of fixed and variable pay for each family. Write how targets are set and when variable pay is reviewed.
3. Build bands from market data
Use credible pay data from comparable firms. See compensation benchmarking for how to check sources.
4. Write the equity policy
State who is eligible, how grants are sized, and how records are kept and shared. Confirm legal and tax points with a qualified professional.
5. Review current pay against bands
Place everyone in a band, mark outliers and plan changes over a few cycles. Tell people the rules, not just their number.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Compare pay for three people at the same level who joined in different quarters.
- Ask sales and engineering leads what they think is unfair in the other's pay.
- Check that every equity holder has a written summary of their grant.
- List offers made above the band in the last year and the stated reason.

Questions owners ask
Some firms do, through bonuses linked to company results, but many keep it fixed. Choose a mix you can explain and sustain, and avoid targets engineers cannot influence.
Once a year is common, with a quick check when market pay moves or you open a new role family. Do not change bands mid-cycle without telling people why.
Many firms share their own band and the way levels work, not everyone's pay. Openness about the system reduces rumour and makes promotion talks calmer.
