Recruitment process consulting for Custom Jewellery Workshops: Finding Karigars and Designers Through the Bench Trial
Karigars are rarely found through job portals. They come by word of mouth, from other workshops and from home towns. A trial at the bench matters more than any interview.

Most workshop hiring happens when someone is already leaving and the order book is full. The owner asks around, hires the first available person on a handshake and finds out in a week whether the hands are as good as the talk. A poor hire costs metal, time and the goodwill of the customer whose piece is spoilt.
A simple process helps: define the role in terms of tasks, tell the trade networks you trust, run a short paid trial on a real or practice piece, and agree rates in writing before the person starts. For designers, ask for a portfolio and a live sketch. Keep a short list of people who impressed you so the next search starts from a pool.
How to set it up
1. Write the role as tasks
Describe the job as the work to be done, such as hollow bangle making or pave setting, and the level expected. Add the piece rate or day rate on offer.
2. Spread the word through trusted channels
Tell your existing karigars, suppliers, casting units and trade associations. Ask each to recommend, not just forward, and thank those whose names work out.
3. Run a bench trial
Give a practical task with your own tools, paid for the time. The master watches method, speed, finish and care with metal. A designer sketches to a live brief.
4. Check how they would fit
Talk about advances, home town, family and why they left. Ask permission to speak to a former workshop owner. Do not use any formal checking service.
5. Make a written offer
State the rate, advance rules, working hours and trial period. Link to the employee onboarding process for the first week.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Look at the last three hires and ask how each was found and how long they stayed.
- Check whether any karigar was hired without a bench trial.
- See whether rates were written down before the person started.
- Ask the master whether the trial piece reflected real work.

Questions owners ask
Yes. A fair payment for the time respects the karigar and filters out people who only want a rate comparison. It also lets you use a real piece if the work is good.
Design and jewellery colleges, CAD training centres and referrals from suppliers. Ask for a portfolio and a short live brief, since a portfolio shows only what the person chose to show.
Ask what they want from the next workshop, settle advances openly and offer a clear grade ladder. Short stays often follow unclear pay or an unrepaid advance elsewhere.
