Learning and development process for CA firms: a trainee rotation and a senior bench you grow yourself
A CA firm sells knowledge, yet most learning is accidental. A plan for trainees and seniors turns day-to-day files into teaching and builds the people you hope to keep.

Trainees often learn by being handed a task and a ledger. They may spend months on one type of work and miss areas that matter to their future. Seniors, meanwhile, are expected to train juniors without time or guidance, so teaching is patchy.
A learning process makes the file the classroom. Each trainee follows a rotation, each engagement ends with a short debrief, and a weekly slot covers one topic from live work. Seniors get help to coach, and the firm records who has learnt what.
How to set it up
1. Draft the rotation
Set blocks across audit, tax, accounts and any specialist work, with a mentor for each. Give the trainee the plan on day one.
2. Hold a weekly technical half hour
One topic from live files, taught by a senior or partner. Rotate the speaker, keep notes and share them with those who missed it.
3. Debrief each engagement
Fifteen minutes at the close of a file to cover what went well, what slowed the team and what a junior should do differently.
4. Coach the seniors to coach
A short session on giving feedback, delegating and reviewing work without redoing it. The manager development programme can extend this.
5. Keep a record of skills
One sheet per person listing skills shown and areas to build, updated twice a year, for use when deciding growth.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Check whether each trainee has a written rotation.
- Ask a trainee what they learnt from their last file.
- See how often the weekly session actually ran in the last quarter.
- Ask seniors what help they need to train juniors well.

Questions owners ask
Protect a small slot even in peak weeks, perhaps fifteen minutes. Longer sessions can wait. Continuity matters more than length.
Rotate between partners, managers and strong seniors. Teaching helps the speaker as well, and it spreads knowledge beyond one person.
Yes, because most of it uses live work and existing people. The cost is mainly time, and the return is faster, more confident staff.
