Performance management process for Structural consultants: reviewing design quality, checking and mentoring

An engineer's value is not only hours billed. A review that looks at design quality, checking and mentoring tells you who is safe, who is growing and who is quietly holding the firm together.

Why performance management process matters in structural consultants

Structural consultancies tend to review by billable hours and by the principal's impression. The engineer who turns out drawings fast scores well. The one who catches an error in a colleague's calculation, or who spends an evening teaching a graduate, scores nothing. Over time this pushes people towards speed at the expense of care.

A better process agrees what good looks like at each grade: quality of calculation and drawings, accuracy of checking, handling of site queries, contribution to juniors' growth and billable load. It reviews regularly, uses examples from real jobs and keeps comments about work. The outcome feeds the ladder, pay and plan for training.

How to set it up

  1. 1. Set measures per grade

For each grade, choose four or five: quality of work, checking accuracy, site handling, mentoring and utilisation. Explain how each will be judged.

  2. 2. Review with real examples

Pick two recent jobs for each engineer and go through them together. Talk about decisions, not only outcomes.

  3. 3. Record errors found by checking

Note what checking caught and why. This is learning data for the whole firm, not a score against one person.

  4. 4. Include mentoring in the review

Ask juniors who helped them most. Give credit to seniors whose time spent on teaching does not show in hours.

  5. 5. Link to growth and pay

Close the review with a growth step and a training need. The performance management process sets out how to run this through the year.

Check these first

Before changing anything, find out what is true today. These take an afternoon and use your own records.

  • Ask whether any engineer has been rewarded in the last year for catching an error.
  • Compare billable hours with quality comments for your three busiest engineers.
  • Check that every graduate has had a documented review in the last six months.
  • See whether site visits and mentoring appear anywhere in your review forms.

Questions owners ask

Yes, as one measure among several. If hours are the only measure, careful checking and teaching are quietly discouraged, and the firm slowly loses the habits that keep its work safe.
