Few people can program and prove a complex part: HR for 5-axis machining shops

In 5-axis shops only a pair or a trio can program and prove a complex part. What that dependence costs, why it lasts, and a staged plan to widen the bench without risking billets.

In brief

  • Proving a 5-axis part means trusting a toolpath, a machine model and a fixture against a billet that has already absorbed days of work, and few people are allowed to do it.
  • With one of them away, new impellers and implant parts stall; when one resigns, the judgement behind every proving run walks out with him.
  • The bench stays narrow because training burns spindle time and costly material, and seniors are rewarded for parts shipped rather than people developed.
  • A ladder from 3+2 positional work to full simultaneous proving, cheap-stock practice, witnessed sign-offs and a retention plan for the critical few widen it safely.

On a 5-axis machine, the moment of truth is the first run of a new program. The toolpath looked clean in simulation. Holder lengths, the trunnion's tilt limits and the fixture's clearance were all checked. Now a titanium billet that has already eaten a day of roughing sits on the table, and someone must press cycle start with a hand hovering over feed hold. In many shops, a pair or a trio is trusted to do that.

Where the bottleneck bites

  • New impeller or orthopaedic jobs wait for the lead programmer's CAM seat while the machine runs repeat brackets.
  • Proving happens only on days the senior setter is in, so each new part number slips a week at a time.
  • Operators run proven programs well but halt at any odd sound or alarm, because nobody has cleared them to judge.
  • After a gouge or a collision on a costly blade, everyone grows slower and more careful, and the bench narrows instead of widening.

The price of a narrow bench

Every delay on a new part delays the work that pays best. Buyers of complex parts care about delivery and about a traceable record of how each piece was made, and they notice when lead times hang on one person's diary. The bigger exposure is departure.

The handful who can program and prove are known to aerospace and medical shops nearby. When one leaves, he takes the judgement that made each proving run safe. He knew which holder clears the vice at full tilt, where the rotary axis runs out of travel, and how far to trust the simulation.

Why it stays two people deep

Training on 5-axis work is expensive in the most visible way. A trainee's error costs a billet, spindle hours and a delivery date. So seniors prove everything themselves and trainees watch, and watching teaches little. Seniors are also rewarded for parts shipped, not for colleagues developed. Because the work changes constantly, there is no repeat job on which a learner can practise safely for weeks.

Widening the bench without gambling billets

  1. 1

Name who can do each stage

Write names against each stage: CAM programming, simulation and collision checking, holder and fixture selection, the proving run and CMM sign-off. Most shops find one or two names on every line.

  2. 2

Build a ladder from positional to simultaneous

Start trainees on 3+2 jobs, where the part is tilted to an angle and then cut on three moving axes. Move to simultaneous work in forgiving aluminium before titanium or Inconel.

  3. 3

    Practise proving on cheap stock

Run a trainee's proving on aluminium or a scrapped billet before the real material. An air cut above the part, stepping line by line at a crawl, comes before any metal is removed.

  4. 4

    Witness and sign each rung

The senior watches the trainee prove a part and initials it against the job number. Several clean proving runs on different parts come before anyone proves alone.

  5. 5

Review every new part for ten minutes

Programmer, setter and inspector note what surprised them: a near miss at full tilt, a feed cut back mid-run, a surface that needed a second finishing pass. Notes go in the job folder, where the next person will look.

  6. 6

Plan retention for the few you rely on

Hold a stay conversation, check pay against shops that compete for them, and give each ownership of named parts or customers. Count teaching at their review.

One check tells you how exposed you are. Write down everyone who can prove a complex part alone, and count. If the count is two or fewer, fix that before the next machine or the next big customer.

Pay for judgement, not spindle hours

Bonuses tied to spindle hours or pieces counted make little sense when every job is long and different. A cell bonus on on-time delivery and right-first-time parts rewards the care this work needs. A grade step at each rung of the proving ladder tells trainees what the climb is worth, and tells seniors that coaching is paid work.

Our 5-axis machining shops page describes the rest of this business, from poaching to programmers and setters who talk past each other. The ladder itself is laid out in simulation hours, supervised runs and sign-off. Successors for the lead programmer are the subject of planning cover for the critical two or three.

Stay conversations are covered in keeping scarce 5-axis talent, and pay in what aerospace and medical rivals offer. For the wider group, from turning to wire EDM, start at our precision engineering people overview.

Questions we are asked

3+2 positional jobs, where the part is tilted to an angle and then cut with three axes moving. They teach work offsets, tool vectors and fixture clearance without the full complexity of simultaneous motion. Use forgiving material and familiar parts while the trainee learns.
