Performance management process for Tyre Service Centres: counting quality as well as tyres fitted
A fitter who is paid by numbers will fit numbers. If the centre wants vehicles that do not return, it must count return rates and care as well.

Most tyre centres have a simple measure: jobs done in the day. It is easy to read and easy to fight over. Fitters take the quick ones, argue about who got the awkward vehicles and miss torque or balance steps when the queue is long. Returns happen, and nobody owns them.
A performance process for a centre adds a few more simple measures. A second person checks a share of jobs. Returns are traced to the fitter and the step missed. Counter staff are looked at for customer feedback and honest advice. A ten minute review each month uses real examples, so people see how the picture connects to pay.
How to set it up
1. Choose four or five measures
For fitters: jobs done, jobs checked clean and returns. For counter staff: sales quality, feedback and billing accuracy. Keep it short so people can remember it.
2. Add a second check
Another fitter or the manager checks a sample of finished jobs against a short list. The result is recorded without blame and shown to the team each week.
3. Trace returns to the job
When a vehicle returns, find the job card and the step missed. Discuss it at the weekly talk, and treat repeated carelessness as a performance matter.
4. Link the incentive to the full picture
Pay a part for numbers and a part for checked quality, with clear working. The compensation benchmarking view helps set a level that is realistic.
5. Hold a short monthly review
Ten minutes with each person, using three examples. Agree one point to improve. Record it and look at it next month.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Count returns in the last month and how many were traced to a named job.
- Ask fitters how they think the incentive works and see if answers match.
- Check how many jobs get a second look today.
- See when each person last had a talk about his work.

Questions owners ask
Many will if it is fair, explained and applied to everyone including seniors. Present it as protection against returns, not as an accusation, and share results openly.
On honest advice, billing accuracy and customer feedback, not only on the value of sales. Listen in occasionally and give notes while the sale is fresh.
Make the working open, test it on a past month and listen to the objections. If a rule is unfair to a group, change it. Quarrels often show where the design needs adjusting.
