Attendance, shift and leave process for Software testing companies: release peaks and client time zones
A testing firm runs on client calendars. Late calls, early starts and weekend release runs are common, and without clear rules the same few testers carry them while others work normal hours.

The pattern is easy to see once you look. A client in another time zone wants a call at the end of an Indian day. The lead asks the same two testers, because they said yes before. Before a release, the whole team stays late, and then a quiet week follows with no recognition. Leave requests are approved on a mood, not a rule.
Clear rules do not remove the peaks but make them fair. A published rota for late calls, a plan for release weekends made a week ahead, rest the next day and a shared view of leave across projects. Testers who serve several clients are counted in one place, so one lead does not overload them.
How to set it up
1. Map client hours
List each client, their time zone and the overlap hours they expect. Mark which calls are essential and which can be recorded.
2. Publish a rota for late and early calls
Rotate the duty across the team, note who covers each week and let people swap by agreement with the lead.
3. Plan release runs a week ahead
Share the test schedule with expected hours, who works when and when rest days follow. Check shift and leave details for the wording.
4. Give rest after peaks
Agree a rule, such as a late start or a day off after a weekend run, and apply it the same way to everyone.
5. Keep one leave view across projects
One calendar showing all testers and their projects, so leave is approved with the full picture and not by one lead alone.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- List the hours worked at weekends in the last two releases, by person.
- Ask three testers who gets the late calls and how that was decided.
- Check how leave is approved for testers who serve more than one client.
- See whether rest after a release push was given as promised.

Questions owners ask
Not always, as clients expect cover. But you can rotate duty, limit the number of nights per person and ask clients to move calls where it is reasonable.
Name a home lead for leave and workload, ask both project leads to share plans with them and keep a single calendar. Without this, the tester carries both loads alone.
Say thank you in public, give rest and mention it in appraisals. Extra pay may be part of the answer, but the rules should be set by you with a qualified professional where law applies.
