Attendance, shift and leave process for ICSE schools: leave and cover that do not strain the same teachers
When a teacher is absent, the coordinator hunts for cover and the same few teachers lose their free periods. Clear leave rules and a substitute roster spread the load and protect exam-month teaching.

Absence in a school is not random. It clusters around festivals, family events, illness in the rainy season and the weeks after exams. Without a plan, cover is arranged each morning from whoever is free, and the kind and willing teachers are asked again and again. They notice, and some start to resent it.
A workable process sets leave rules for teachers in plain words, asks for notice where the leave is planned, and keeps a cover roster that records who covered what. It keeps an approved list of outside substitutes by subject and protects board-class teaching during the weeks when the school can least afford a gap.
How to set it up
1. Write the leave rules in plain words
Cover types of leave, how much notice is expected, who approves, and what happens around exams. Share the page with every teacher, in the staffroom and in writing.
2. Keep a daily cover roster
Show each morning which classes need cover, who is free and who covered last. Rotate fairly and record it. See attendance, shift and leave for how we would set this up.
3. Build a list of outside substitutes
Retired teachers and part-time graduates, noted by subject and class level. Brief them on the school routine before they are first needed.
4. Protect the exam weeks
Ask for leave to be planned before assessment and board-class periods. Set an approval route for urgent cases so nothing is left to chance.
5. Review the pattern each term
Count who was absent, who covered, and which subjects were hit. If one department keeps losing teachers, look for the cause instead of only patching.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Count how many times your three most-asked teachers covered classes last month.
- Ask staff if they can say how much notice is expected for planned leave.
- Check whether a substitute list exists and who is on it.
- Look at last term's absence by subject and week.

Questions owners ask
State it plainly for each leave type, and allow an exception route for emergencies. Teachers cope well with firm rules when the reasons are explained and applied evenly.
That is a school decision. Some give time back in lieu, some give a small allowance and some treat cover as part of the job. Whichever you choose, record the cover and apply the rule evenly.
Plan ahead for it: hold a back-up teacher for each subject, keep lesson plans in a shared folder and brief any substitute properly. Tell parents early about how the syllabus will be covered.
