Competency and talent management for Rubber Hose Makers: back-ups for the extruder and braider experts
One extruder or braider expert may hold the unit together. A competency map shows who can run what alone and where one absence would stop a line.

Skills in a hose unit are rarely written down. The owner knows that Ramesh can set a braid pattern and that nobody else touches the big extruder, but there is no list, no back-up and no plan. When that person is sick or leaves, long vehicle-maker orders stall and changeovers take twice as long. Meanwhile capable helpers, who could learn braiding, stay at coil handling for years because nobody knows they are ready.
Good looks like a simple matrix: operators down the side, machines and hose types across the top, with a mark for supervised, alone, and can teach. Each key operator has a named second. Talent decisions use the matrix: who to train next, who to promote to a lead, who to move to testing. It is updated every quarter after a short review.
How to set it up
1. Build the matrix
List operators, machines and hose types. Mark each cell: not trained, supervised, alone, can teach. The supervisors fill it in, and the operators check it.
2. Mark single points of failure
Any machine or hose type with only one person marked alone is a risk. Mark those in a different colour and decide which three to fix first.
3. Name a second for each key operator
A visible chart with a month of supervised practice. The learning process supports the plan and keeps a record.
4. Spot talent among helpers
Ask supervisors which helpers show patience and care with coils, spools or testing. Offer them a stretch task and record how it goes.
5. Review each quarter
Update marks, check progress on seconds and decide next promotions or moves. See the Rubber Hose Makers overview for the roles in play.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Count the machines or hose types that only one person can run alone.
- Ask each key operator who would take over, and see whether the answer matches your own.
- List helpers who have been in the same job for more than a year, and ask whether any are ready for more.
- Check whether the matrix exists on paper or only in the owner's memory.

Questions owners ask
No. A sheet on the wall or in a spreadsheet works. What matters is that it is accurate, reviewed and used for decisions such as who to train next.
Recognise teaching as part of the role, give time for it and mark the expert as the person who can teach. People share more when it adds to their standing and does not threaten it.
Look at technical skill, ability to explain it, and how others respond to them. The matrix shows skill. A short trial as acting lead on a shift shows the rest.
