Attendance, shift and leave process for Rooftop solar installers: the crew that cannot start short
A rooftop crew of three has no spare person. If one does not come, the van stays parked and a customer waits. Attendance here is about knowing the crew is complete before it leaves the yard.

Installation crews meet at a yard or a supervisor's house early in the morning and head out together. If a helper is absent, the lead has to improvise, borrow someone or cancel. Customers hear of it in a call at nine o'clock, which is the worst time.
A good process starts the evening before. Crew leads confirm who is coming, the coordinator sees a gap, and a reserve helper is called while it can still be arranged. Leave is planned around the job calendar, with fewer people off during subsidy rushes and more during quiet weeks.
How to set it up
1. Confirm crews the evening before
The coordinator messages each lead to confirm the full crew for the next day. A missing name is spotted at six in the evening rather than seven in the morning.
2. Keep a reserve list
Name three or four helpers who can fill a gap at short notice and who know the standard. Rotate them through crews so they stay familiar.
3. Record attendance at the yard
Mark who left in which van for which job. This record supports daily pay, incentives and any later question about who worked on a roof.
4. Plan leave from the job calendar
Show booked installations by week and let leave requests be approved against it. Heavy weeks get fewer approvals, with early notice given.
5. Review absences monthly
List who was absent how often and talk to those with patterns. Often it is travel, a sick relative or pay delay, not indifference. The retention work picks up repeat causes.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Count the installation days last month that started with a short crew.
- Check whether anyone confirms the next day's crews in the evening, and who.
- List reserve helpers by name and when they last worked in a crew.
- Look at leave taken in the busiest month of the year and compare with the quietest.

Questions owners ask
Have the coordinator call a reserve helper straight away and let the lead decide whether to go ahead or tell the customer. A pre-agreed rule saves the argument while the van waits.
Rather than blocking, ask for early notice and approve fewer at once. Be honest about the dates and offer time off afterwards. People accept limits that are explained and fairly shared.
Ask the lead to send a quick message with names at the start of work, and keep it in a shared chat or sheet. A simple message each morning is enough to build a record.
