Role design and job descriptions for Ashrams: paid roles and seva on one page

In an ashram, the same task may be done by a paid cook, a long-term resident or a visiting devotee. A role note says who is responsible and what is offered freely.

Why role design and job descriptions matters in ashrams

Role confusion is common. A resident has run the guest office for ten years and is not paid. A new paid clerk is told to take over, and the resident feels set aside. A visitor is asked to handle accounts. Because no duties are written, no one can say whether anyone is failing or helping.

Role design gives each post a name, a purpose and a few duties, and says whether it is paid. It also gives seva a brief: the task, the time asked, what is not expected, and who guides. The result is less friction, easier hiring and a way to hand over when someone moves on.

How to set it up

  1. 1. List all the tasks the ashram needs

From morning prayer set-up to guest room cleaning, accounts, garden and goshala. Include seasonal tasks such as retreat meal planning.

  2. 2. Group tasks into roles

Combine tasks so each person has a coherent set, and mark each role as paid, seva or either. Keep it to a small number of roles.

  3. 3. Write a half page per role

Purpose, daily duties, reporting line, hours and on-call needs, and skills required. Plain language, no jargon.

  4. 4. Write a separate seva brief

What is asked, how many hours, who guides and what the person can decline. State that it is a gift and is not employment.

  5. 5. Use the notes for hiring and handover

Share the role note with candidates and with the person leaving. The recruitment process draws on it.

Check these first

Before changing anything, find out what is true today. These take an afternoon and use your own records.

  • Choose one role and ask three people to describe its duties. Compare answers.
  • List seva givers who do tasks that a paid person would do elsewhere.
  • Check whether any paid role has no named person to report to.
  • Find tasks that no one owns and are done only when someone notices.

Questions owners ask

It can happen but should be stated in writing, with the paid duties and hours separate from the seva. Ask a qualified professional about how this is treated for your trust.
