Performance management and incentive design for Advertising Agencies: rewarding pitches won and campaigns delivered

Agency pay often follows the loudest account or the longest hours. A design that recognises pitches won, launches delivered and craft raises motivation without inventing hard targets.

Why performance management and incentive design matters in advertising agencies

An ad agency's results are shared. A pitch is won by a planner, a creative team and a servicing lead together, and a launch depends on a producer and a traffic manager nobody sees. When bonuses go to the person at the front, the rest feel unseen. When nobody is rewarded, the best people move.

A workable design mixes three things: a team result such as pitches won and campaigns delivered on time, a role result such as craft quality or client health, and a recognised contribution that is written in the review. The mix is simple, published and reviewed once a year. It does not need targets for creativity, which cannot be measured by a number.

How to set it up

  1. 1. Choose three or four team results

Pitches won, launches on time, client retention and awards entered are examples. Keep the list short and agree it with the partners.

  2. 2. Set role-level measures

For servicing, client health and on-time delivery. For creatives, craft rated by the creative director against clear examples. For production, budgets held and files delivered right.

  3. 3. Record contributions that never show

Ask for nominations of people who helped in a pitch or covered a crisis. Add them to the review notes so the work is known.

  4. 4. Decide the payout rule before the year

Write how much of a pool is shared across the team and how much is tied to a role. Share the rule with the team early.

  5. 5. Review and adjust yearly

After the year, look at who gained, who felt left out and whether the measures pushed behaviour you wanted. Pair this with the performance management process.

Check these first

Before changing anything, find out what is true today. These take an afternoon and use your own records.

  • Look at the last bonus round and ask which roles felt unrewarded.
  • Write down how pitch effort is counted today.
  • Ask a creative director how craft is judged.
  • See whether the design rewarded anyone for covering a crisis.

Questions owners ask

Not by a number alone. Use a creative director's judgement against clear examples, a peer view and the client's response. Write the criteria so that people know what the judgement rests on.
