Performance management process for ISO consulting: on-time certification, client feedback and document quality
In an ISO firm, a consultant's worth shows in certification dates met, documents that fit the client and clients who recommend you. A review cycle should read those, not the number of visits made.

Many small consulting firms review people once a year in a short chat. The owner remembers the loud clients and the recent months. Consultants whose clients certify quietly and on time get less attention than those with noisy, late projects, and no one writes down why one client went smoothly.
A better cycle chooses a few measures that the consultant can influence. Was the planned certification date met, and if not, why? Did the client's staff use the documents? What did the client say at the end? A lead consultant reads a sample of documents, the relationship manager gathers feedback, and the review talks about all three together with plans for the next six months.
How to set it up
1. Choose four measures
For example certification date met, document fit, client feedback and help given to junior colleagues. Write what a good result looks like for each.
2. Set targets at the start of each half year
Agree with each consultant the clients they will carry, the dates they are working towards and the one skill they want to improve.
3. Sample documents each quarter
A lead consultant reads two sets of documents per person, checking fit to the client's real process. Share comments the same week.
4. Gather client feedback after each stage
A short call or form after the trial review and after certification, kept by the relationship manager and read at review time.
5. Hold a review conversation and record it
Talk through results, causes and next steps. The performance management process notes should be short and kept with the consultant's file.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Ask three consultants what they are measured on and see if their answers agree.
- Check whether any document review took place in the last quarter.
- Count clients certified on the planned date and note the reasons for the rest.
- See whether feedback from clients reaches the consultant or stays with the owner.

Questions owners ask
Record the cause when it happens. Judge the consultant on what they controlled, such as chasing, planning and escalating, and do not count a delay that the client plainly caused.
It is one input, not the whole picture. Read it with document review and date results, and look for patterns across clients, not a single comment.
Twice a year for a full conversation, with short check-ins each quarter. Small firms find that frequent short talks work better than one long annual meeting.
