Recruitment process consulting for Contract farms: booking gangs and reserve pickers

A contract farm needs most of its people for a few weeks, and those weeks are fixed by the crop and the buyer. Recruitment has to be planned backwards from the picking date.

Why recruitment process consulting matters in contract farms

On a contract farm the crop calendar sets the hiring calendar. Transplanting, weeding rounds and picking each need a different size of crew, and the buyer's delivery slot does not move if the gang is late. Many farms start asking around only when the rows are ready, and then settle for whoever a gang leader can bring.

A better routine counts hands per task per week from the sowing date, books gang leaders early and keeps a short list of workers who did well last season. Supervisors and drivers who run the whole year are hired more carefully, as their mistakes cost the most across many crews.

How to set it up

  1. 1. Turn the crop plan into a weekly headcount

List each task and the week it starts, with the number of people it needs. Use last season's actual turnout, not the number you hoped for.

  2. 2. Agree terms with gang leaders

Write the headcount, start date, rate, travel arrangement and the person who handles complaints, and have both sides sign or acknowledge it.

  3. 3. Keep a reserve list of known workers

Record names, villages and phone numbers of those who worked well, so you can call them directly for extra days.

  4. 4. Hire year-round roles on a proper process

For supervisors, tractor and sprayer operators and camp wardens, use a short interview and a field trial. The role design work helps define what each does.

  5. 5. Review the hire after the season

Note who turned up, who stayed to the end and who caused disputes, so next season's booking starts with facts.

Check these first

Before changing anything, find out what is true today. These take an afternoon and use your own records.

  • Compare the number of workers requested with those who arrived on the three busiest days last season.
  • List the names of workers who would be called back today and who holds their phone numbers.
  • Check whether each supervisor was interviewed or simply promoted from the rows.
  • See how many weeks before picking the last gang was booked.

Questions owners ask

Both are common. A gang leader brings numbers quickly, but you lose sight of who is working. Keep your own muster and a direct contact for returning workers so you are not wholly dependent on one person.
