HR documentation process for Cohort learning businesses: trainer agreements, schedules and records for each cohort
Cohort businesses sign agreements with mentors, guest faculty and freelancers again and again, each with its own dates. Documents drift fast when every cohort is set up by a different person.

A typical provider has an agreement from last year's cohort that was edited for this year's, a guest speaker who agreed by message, and a mentor whose fee changed after a conversation. Months later nobody is sure what was agreed about recordings, fees for cancelled sessions or notice. The problem is rarely a dispute, more often confusion at pay time.
A neat pattern fixes most of it. One base agreement carries the terms that do not change. A one-page schedule per cohort names the sessions, the fee basis and the dates. Both are signed and stored where the programme and finance teams can find them, with a note of who approved changes. It takes an afternoon to build and saves hours every cohort.
How to set it up
1. Write one base agreement
Cover the work, confidentiality, ownership of recorded and written material, notice and conduct. Have a qualified professional review it before it goes into use.
2. Add a one-page cohort schedule
List the sessions, hours expected, fee basis, payment date and the cancellation rule for the cohort. A new schedule is signed for each intake.
3. Handle guest faculty with a short letter
A lighter form for one-off speakers, with date, topic, fee, recording permission and usage. This avoids agreements by message.
4. Keep a single register
One list showing each person, the agreement in force, schedule dates, signed copy location and expiry. Review it before every cohort calendar is released.
5. Log changes with a name and date
If a fee, date or scope moves, write it down, get the person's reply and file it with the schedule. Verbal changes do not survive pay time.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Pick five mentors and check that you can find a signed agreement and schedule for each.
- Compare two agreements for the same role and list the differences you did not intend.
- Check whether any guest speaker appeared on a recording without written permission.
- Find out who owns the register and when it was last updated.

Questions owners ask
Yes, in a form that fits the arrangement. Confirm with a qualified professional which terms must appear, then write them plainly so the mentor and your team read them the same way.
Your agreement should say who owns them, how they may be used and for how long. Decide before the first cohort, not after a mentor leaves and asks.
At least before each new cohort calendar, and whenever the way you work with mentors changes. A short annual review of the base form, with a professional, keeps it current.
