Learning and development process for Brake Component Makers: training that puts critical steps on paper

Lab and test staff are few, and operators learn rules by word of mouth. A learning process for brake plants puts critical steps on paper and makes sure each person can be tested on them.

Why learning and development process matters in brake component makers

In a brake plant, the rules on mixing ratios, cure time, balancing limits and test records are often held by a few people. New operators are told to watch, and then told to carry on. Someone learns a step wrong from a colleague who learned it wrong, and the error spreads through the shift until a customer questions a lot.

A practical learning process lists the steps that matter on each machine and in the lab, teaches them at the machine from a short written guide, and tests each person before they work alone. Lab and test staff are cross-trained so one absence does not stop releases, and refresher sessions follow any lot that was questioned.

How to set it up

  1. 1. List the critical steps by section

For mixing, pressing, curing, grinding, balancing, test and lab, write the ten steps that most affect safety and customer acceptance. Keep each to a line.

  2. 2. Turn each into a short guide

Make a one-page guide with photos at the machine, in the local language. A senior operator and the quality lead review it so the guide matches what is done.

  3. 3. Teach at the machine and test

A trainer shows the task, the learner does it, and the trainer signs a simple sheet when it is right. Nobody works alone on a critical step before being signed off.

  4. 4. Cross-train lab and test staff

Rotate two people across lab and test tasks so there is cover. See learning and development process for how we would run this across sections.

  5. 5. Refresh after every questioned lot

When a lot is questioned, share what happened and re-teach the relevant step within the week. Add the lesson to the guide so it is not lost.

Check these first

Before changing anything, find out what is true today. These take an afternoon and use your own records.

  • Count how many critical steps have a written guide at the machine today.
  • List who is signed off for each lab and test task and see which tasks have only one person.
  • Ask a new operator what they were taught in the first week and note what was missing.
  • Read the last questioned lot and see whether a training step would have prevented it.

Questions owners ask

Use photos, simple words and demonstration, and test by watching the person do the task. A good guide is mostly pictures, and signing off is based on doing, not reading.
