Hiring Salespeople on Evidence, Not on How Well They Talk
Salespeople are good at interviews, which makes them hard to judge. GullyHR sources and shortlists sales candidates against a role scorecard, tests them with a work exercise, interviews them on one structure, speaks to references with their consent and sets clear targets for probation.

Share your requirementsWhat is sales team hiring: scorecards, exercises and structured interviews?
Sales team hiring is choosing people who will sell in your market, not people who interview well. A sound process uses a role scorecard, a sales exercise, a structured interview, reference conversations with the candidate's consent and clear probation targets. GullyHR runs this as part of its talent acquisition service for permanent sales roles.

The starting point
When businesses ask us for this
- Candidates talk confidently and the team hires on impression, then results disappoint.
- The last two sales hires left before they closed anything.
- Each manager looks for a different type of seller.
- Nobody has written what a good first quarter looks like.
- Past numbers on the CV cannot be checked or compared.
- The founder still closes the big deals and wants a hire who can take over.
- Probation ends and the review is a debate, not a decision.
What the work covers
We begin by agreeing what the role needs to deliver: the market, the buyer, the sales cycle, the territory and the first goals. From this we write a role scorecard of criteria, such as prospecting habits, handling objections, discovery questions and follow-through. We source and shortlist against it. Shortlisted candidates complete a sales exercise built around your product or a realistic case. A structured interview covers the same questions for everyone, with rating anchors. With consent, we speak to references about specific behaviours. Before the offer, we write probation targets that both sides understand.
Role scorecard: say what good looks like.
Must-haves and weighted criteria for the specific sales role, linked to the market, the buyer and the sales cycle.
Sales assessment exercise: watch the work, not the story.
A short task, such as a discovery call role-play, a pitch to a mock buyer or an account plan, scored against a rubric.
Structured interview: same questions, written anchors.
Situational and behavioural questions on prospecting, objections, pipeline discipline and teamwork, each with rating anchors.
Reference conversations: with the candidate's consent.
Questions about specific behaviours and results, asked only after the candidate agrees and given weight alongside the scorecard.
Offer structure: align pay with the plan.
A discussion of fixed and variable pay for you to decide. Incentive plan design and calculation are outside this page.
Probation targets: agreed before day one.
Activity and outcome expectations for the probation period, with review points and how decisions will be made.
The process
How it runs
Define the role
Sit with the sales head or founder to agree the market, buyer, cycle, territory and first goals.
Write the scorecard
Draft must-haves and weighted criteria, then agree them before sourcing starts.
Source and shortlist
Search against the scorecard and screen on the must-haves.
Run the exercise
Set a short task, brief the evaluators and score against the rubric.
Structured interview
Ask the agreed questions in the same order, score alone, then compare.
Reference conversations
With consent, ask about specific behaviours and note what was said.
Offer and probation targets
Prepare the offer for your decision and write the probation targets with review points.
What you receive
- Role scorecard with must-haves and weights
- Sales exercise brief and scoring rubric
- Interview question bank with rating anchors
- Reference conversation guide and consent note
- Decision record with scores and reasons
- Probation targets and review schedule
Who it is for
- Founders who have been the main seller and are hiring their first salespeople.
- Sales heads building out a team in a new city or product line.
- Companies that have had sales hires leave early and want to know why.
- HR leads asked to recruit for sales without a sales background.
- Businesses moving from referral hiring to a defined process.
Why GullyHR.
We separate how someone sells from how someone interviews. The exercise and the structured questions do that. For owner-led firms, the scorecard also settles disagreements between the founder and the sales head, because both agree on the criteria before meeting any candidate.
Design the process
Map how the work runs today, then write the procedure, the forms and the approval route it should follow.
Strengthen management
Settle the structure, the roles and the decisions each level can take without the owner.
Develop people
Train the managers who have to run it — the review, the difficult conversation, the handover.
Automate HR
Configure the agreed process in software, so the document and what people actually do stay the same thing.
The difference
What changes
- A written role scorecard that hiring managers agree on.
- Every candidate tried on the same exercise and questions.
- Reasons for each hire recorded against criteria.
- References gathered with consent and used as one input.
- Probation targets that make the review a decision.
What it looks like
Sample sales role scorecard extract
Each criterion has a weight and a way to test it.
| How it is tested | Weak sign | Strong sign | |
|---|---|---|---|
| Discovery questions (weighted) | Mock buyer call | Pitches before asking | Asks about the buyer's problem first |
| Handling objections (weighted) | Role-play with pushback | Argues or gives in at once | Acknowledges, probes and answers |
| Pipeline discipline (must-have) | Structured interview question | No routine for follow-up | Describes a clear weekly routine |
| Learning the product | Short briefing then pitch | Repeats the brief | Adapts the pitch to the buyer |
Illustrative only. The real scorecard depends on your market, buyer, sales cycle and the level of the role.
Before you enquire
This is not the right fit if
We would rather say so here than after a call. If one of these describes you, the links alongside point to what will serve you better.
- You want contract or commission-only sales staff supplied; GullyHR does not offer contract staffing.
- You want a sales incentive plan designed or calculated; that sits outside this page.
- You need background verification carried out by us; we coordinate your chosen vendor only.
- You hire one salesperson a year and already have a good kit; the standard process may be enough.

How we are measured
Before work starts, we record where you stand. Every later report compares against that baseline.
We choose the measures with you at the start, from the list on this page, and only the ones your data can support. We do not promise a result. We promise a baseline, and a report that shows the change against it, whichever way it went.
This engagement is measured on
- Time-to-hire
- Probation outcome
- Ramp-up against the agreed targets
The measures we choose from
Time-to-hire
Days from approved vacancy to accepted offer.
90-day attrition
New joiners who leave in their first three months.
Annual attrition
Leavers over the year, by team and by manager.
Payroll and statutory errors per month
Corrections after the run, and returns filed late.
Open compliance gaps
Obligations without an owner or a due date.
Employees with written goals
Share of the team that knows what it is measured on.
Review completion rate
Reviews finished on time, not just started.
Manager training coverage
Managers who have been taught the part of the job they were promoted into.

Good to know
Questions we are asked
Interviews reward fluency. Selling in your market rewards habits such as prospecting, follow-up and listening. A scorecard and exercise test those habits directly.
A short task close to the real job: a discovery call with a mock buyer, a pitch, or a small account plan. It is scored against a written rubric by evaluators who have seen the same scoring guide.
The market, the buyer, the cycle and the first goals, translated into must-haves and a few weighted criteria such as prospecting, discovery, objection handling and follow-through. It is written with you before sourcing begins.
Only with the candidate's consent. We ask about specific behaviours and what the person did, and record answers. References inform the decision alongside the scorecard; they do not replace it.
We ask candidates to explain their numbers and ask references about them. We do not perform background verification. If you want it, we coordinate your chosen verification vendor.
Agreed expectations for the probation period, usually a mix of activity and outcome, with review points. They are written before the offer so the review is a decision, not a debate.
Not on this page. Incentive plan design is a separate matter. GullySales, a sister company, works on incentives and sales hiring from the sales side.
The selection system builds a scorecard and interview kit for any role family. This page applies those ideas to sales, adds the exercise and reference steps and links them to sourcing.
No. GullyHR provides permanent recruitment, not contract staffing.
The number of roles, seniority, territory spread, how much search is needed and whether we only build the kit or also source. A written quote follows a short scoping call through our requirements form.
