Performance management and incentive design for Home Textile Makers: stitching, checking and packing accuracy
Operators rush to fill a piece rate, and defects show only at final checking. A better incentive rewards clean work and correct packing.

Hems come out uneven and threads hang loose because the rate rewards count. At final checking the defects are traced to nobody, so the same operators repeat them. Packing is rushed in the last days of an order, and a wrong label or mixed pack sends a carton back. Each side blames the other, and the supervisors spend their time on rework.
A scheme that works links pay to clean output. Each bundle carries a ticket with operator and operation, so defects found at checking can be traced. Measure defects per hundred pieces by operator in simple terms, and pay a bonus for staying under a limit. Packing teams are measured on correct packs and labels, not only cartons per hour. Short weekly reviews with each team look at real examples, not figures alone.
How to set it up
1. Tag bundles with operator and operation
A simple ticket at each bundle shows who did what. Defects can then go back to the source the same day.
2. Choose a few measures per team
Stitching: pieces and defects. Packing: correct packs and label errors. Sample room: samples approved first time. Keep it to three or four.
3. Pay for clean output
Add a modest bonus for operators who stay under a defect limit, and a reduced bonus above it. Test on one line first.
4. Review weekly with real pieces
Show the team examples from the week, good and bad, and agree one point to improve. See performance management process.
5. Protect rest in order peaks
Plan overtime so quality does not drop in the last days. A tired team creates the defects the bonus tries to avoid.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Take ten returned or rejected pieces and see if you can trace each to an operator.
- Compare defects at final checking by line for the last month.
- Check how many label or pack errors came in the last order.
- Ask two operators what they think the current rate rewards.

Questions owners ask
Explain it before it starts, test it on one line, and show the numbers openly. Ask operators for comments and adjust before widening.
A light one, linked to first-time approval and timely samples, can help. Avoid anything that rushes the work, since a poor sample costs more than a slow one.
Let inspection report independently, check a few pieces yourself and keep the measure simple. Reward honesty about errors as well as clean work.
