Performance management for Laser Cutting Services: clear targets for operators, nesters and sorters
Laser shops can measure a lot, but few measures are fair. Performance management picks a few that people control and uses them to coach, not to catch.

Without clear measures, the busiest operator is praised and the careful one is ignored. Counting only machine hours rewards speed, and wrong parts reach customers. Nesters are judged only when a sheet is clearly wasted. Sorters, who label and stack parts, are noticed only when a batch is mixed up. Appraisals end up as a conversation about attitude rather than about work.
A workable approach gives each role two or three measures it controls. Operators: good parts first time, minutes lost to changeovers and care of the machine. Nesters: sheet utilisation and files returned for rework. Sorters: parts counted and labelled right. Results are read monthly with the person, with the same questions each time, and good results are recognised openly.
How to set it up
1. Pick measures per role
Choose two or three things each role can influence. Avoid measures a person cannot control, such as customer file quality.
2. Define each in plain words
Write how it is counted and where the figure comes from, for example the order sheet or customer complaint log. Everyone should be able to check it.
3. Hold short monthly talks
Sit with each person for ten minutes, look at the figures together and ask what got in the way. Note one thing to try next month. See performance management for a simple format.
4. Recognise good work
Name good results in the daily meeting and consider small rewards linked to quality and teamwork, not just speed.
5. Deal with low results early
If the figures are weak for two months, agree a short plan with help and a date to review. Record it in writing.
Check these first
Before changing anything, find out what is true today. These take an afternoon and use your own records.
- Count wrong or damaged parts reaching customers last month and who handled them.
- Ask the nester how often files come back from customers and how often the nest is redone.
- List the changeovers this week and the minutes each took.
- Read the last three appraisals and see whether they mention any figures.

Questions owners ask
It is useful, but only with context such as part mix and sheet size. Compare like with like, and look at trends over months instead of single sheets.
Group by material and thickness, and compare the person with their own earlier results as well as with others. Fairness comes from comparing like jobs.
Change it. Pair speed with quality, so that skipping checks costs the person. Ask the team where they see the measure being gamed.
